A 6-stylist color salon killed its Tuesday problem — and recovered $18,000 in 90 days

Studio Luxe had a booked-out star colorist, two solid mid-tier stylists, and three newer stylists with chronic gaps in the first half of the day. The owner knew 'mornings were slow' but hadn't seen the shape of it clearly until the heatmap was in front of her. Flash offers filled the worst hours; provider scorecards made the coaching conversation with the newer stylists data-driven instead of emotional.

"I knew Tuesday mornings were slow. I didn't know they were slow to the tune of $800 a week. Once I saw the number, the question 'should I deploy offers?' answered itself."

01 · The challenge

Two stylists booked solid, three with weekly gaps

Jess (master colorist) was booked 3 weeks out. Two stylists ran 75-85% utilization. But the three junior stylists were at 45-60%, with most gaps concentrated Tuesday through Thursday mornings. Owner hadn't quantified the $ impact — flash offers fixed the pattern, provider scorecards fixed the coaching.

02 · The approach

Heatmap first, then flash offers, then coaching

Day 0

90 days of booking data imported from Vagaro. Heatmap reveals Tuesday 9-11 AM, Wednesday 9-11 AM, and Thursday 1-3 PM as the dead zones — worth $3,100/week combined at peak pricing.

Day 3

First flash offers deployed — 25% off cut + gloss at Tuesday 10 AM (15% utilization), 20% off men's cut + beard trim at Wednesday 9 AM (28% util). Offers sent only to opt-in SMS clients whose historical bookings suggest morning availability.

Day 14

Provider scorecards reviewed with each stylist individually. Junior stylists saw their utilization and rebook rate vs shop averages for the first time. Specific action plans on rebook scripting.

Day 30

Reactivation campaign to 420 dormant clients (8+ months) pre-matched to dead slots and the junior stylists — getting the newer team members more practice and more volume in slots that were already empty.

Day 60

Second scorecard review. Junior stylist rebook rate up from 52% to 71%. Heatmap pattern flattening — Tuesday mornings no longer the worst.
